US SaaS Founders: When AEO Beats SEO (and When It Doesn't)

A practical framework for US SaaS founders on when to invest in AEO versus classic SEO, with budget benchmarks from twelve recent engagements.

Every US SaaS founder we talked to in Q1 2026 asked the same question: "Should I be optimising for ChatGPT or for Google?" The honest answer is both — but not equally, and not at the same time. AEO and SEO share 70% of the underlying discipline (clean technical foundation, deep topical content, schema, authority signals), but they diverge in the last 30% — and that last 30% is where most retainers waste money.

AEO wins when your buyer is researching a category, comparing options, or learning a concept. In those queries, Google AI Overviews, ChatGPT, Perplexity and Gemini now intercept the click — the answer is given, and the searcher rarely visits a page. Your only path to revenue is being the source the model quotes. Classic SEO wins when your buyer has decided what they want and is ready to evaluate, compare and purchase a specific product — those queries still produce blue-link clicks at scale because the AI engines defer to merchant pages, review sites and direct comparisons.

Practical framework: take your top 100 priority keywords and tag each as either Research (AEO) or Decision (SEO). For Research queries, your goal is citation share — measure how often your domain appears inside an AI Overview, ChatGPT browsing answer or Perplexity citation block. For Decision queries, your goal is rank position and click-through — measure SERP rank and organic-sourced pipeline.

Budget benchmarks from twelve recent US SaaS engagements: Series A or earlier should allocate 70% SEO / 30% AEO; Series B should allocate 55/45; Series C+ should run roughly 50/50, because category-creation queries (where AEO dominates) are now the leading edge of pipeline at that stage.

One warning: do not let an agency sell you AEO without measurement. The space is full of "AI SEO" pitches with no dashboard. Insist on weekly tracked queries with screenshots of the citations earned, plus monthly revenue attribution. If they cannot show you the data, they are not doing the work — they are just rewriting your H1s.
